Trail Life USA — Aligning Sales, CRM & E-Commerce to Fuel Mission-Driven Growth
How Ninestone Partners — through Ascend's trusted partner network — delivered a complete revenue system assessment and growth roadmap for one of America's fastest-growing Christian character development organizations.
Organization
Trail Life USA — a national Christian outdoor adventure, character, and leadership development organization serving young men through a network of troops chartered by local churches across the United States. Trail Life's stated North Star: a Trail Life troop within 30 miles of 90% of boys in the U.S. by June 30, 2031.
The Challenge
Trail Life USA came into this engagement with clear momentum — a compelling mission, strong national brand recognition, and genuine, measurable market demand. The goal was equally clear: map the full architecture of their revenue systems across sales, CRM, and e-commerce to identify where tighter alignment could unlock the next stage of growth and bring them closer to their 2031 North Star. The engagement was designed to answer a focused strategic question — how do Trail Life's three core systems work together, and where are the highest-leverage opportunities to improve how they capture and convert the demand their mission generates?
- Differentiating and tailoring the sales approach for two distinct buyer types: parents seeking a troop for their son, and pastors evaluating a church charter partnership
- Building a church-level organizational view in the CRM alongside individual contact records to give the sales team a complete picture of each relationship
- Connecting the attribution chain between parent-initiated interest and pastor-led charter decisions for clearer pipeline visibility
- Capturing and routing the significant annual volume of 'Find a Troop' parent searches into visible, actionable CRM records
- Developing a year-one retention framework with structured post-charter touchpoints to support troop health and long-term success
- Unifying three sales motions under a shared CRM view and forecast model for better coordination and coverage
- Evolving the e-commerce storefront into an integrated, conversion-optimized channel connected to the CRM and member data
The Approach
Ninestone Partners — a member of Ascend Consulting's trusted partner network — led this Phase 1 strategic assessment under the direction of Alex Polamero and Dr. Tom Tonkin. The engagement combined facilitated buyer journey mapping sessions with parallel technical deep-dives into Trail Life's CRM ecosystem and e-commerce storefront, anchored on 12 stakeholder interviews across staff, regional volunteers, and current families. Journey saturation was reached at ten interviews, confirming that the patterns identified were consistent and well-supported across multiple independent sources.
- 1Conducted 12 stakeholder interviews (16 hours) across Trail Life staff, regional volunteers, and current families to build a grounded, cross-functional perspective
- 2Mapped 7 distinct journeys: two buyer journeys (Parent and Pastor), three sales motions (Inbound BDR, Sales Architecture, RTL Field Bridge), and post-buy operating reality
- 3Reviewed and assessed the CRM ecosystem across sales, service, and revenue operations — producing a detailed optimization plan with prioritized recommendations
- 4Assessed the e-commerce storefront across technical performance, UX, conversion rate optimization, SEO, and AI readiness
- 5Identified key cross-system alignment opportunities across segmentation, sales sequencing, and pipeline visibility — confirmed consistently across all three workstreams
- 6Produced a unified Sales, CRM, and E-Commerce alignment plan with a coordinated 7-work-package priority action matrix
- 7Delivered a multi-path Phase 2 implementation roadmap giving leadership clear options for moving from assessment to execution at the pace and scope that fits their priorities
The Results
The Phase 1 engagement delivered a complete, decision-ready roadmap that gave Trail Life leadership a clear and confident picture of their revenue systems — and a prioritized action plan for capturing and converting more of the demand their mission already generates. Six strategic deliverables were produced: buyer and sales journey maps, a CRM optimization plan, an e-commerce audit and phased implementation roadmap, and a unified cross-system alignment plan with a prioritized action matrix. The engagement concluded with a multi-path Phase 2 framework for leadership to choose their implementation approach — positioning Trail Life to move from strategic clarity to execution on a trajectory toward their 2031 North Star.
